About us

Building adaptable organisations. Developing people for what’s next.

We connect strategy with roles, decisions and everyday work. Organisations adapt faster, and people succeed as work changes.

TORVAKO’s mission is to strengthen the adaptability of organisations, teams and individuals in the changes that are happening.

Organisations are changing strategy, processes and technology ever faster. People often keep working to the old brief, even when they have the skills they need. Process alone is not enough, and neither are skills. Performance comes from the two together.

The time it takes for a change in strategy to show in people’s work is what we call role lag. TORVAKO™ measures it and shortens it. It connects processes, roles and skills so that strategy shows in performance sooner.

What TORVAKO brings to organisations and the data it builds on are on the page Why TORVAKO.

What TORVAKO stands for

The name TORVAKO is made up of seven areas that we follow and research. They are the source of our work and the basis of our services.

TTrendsWe follow how markets, technology and AI are changing work and what it demands of people.
OOrganisationWe look at how an organisation sets direction, boundaries and the rules for decision-making.
RRolesWe follow how expectations of people are changing and what they are allowed to decide.
VValueWe follow how the value of work is evolving and where added value is created for customers and the organisation.
AAlignmentWe look at where strategy, roles and people come together and where they drift apart.
KKey peopleWe follow what key people need to lead change and carry it.
OOutcomesWe look at how change shows in work, decisions and results.

Our diagnostics, development programmes and research are built on these areas.

How we work

We look at three things at once: where the organisation is heading, which roles it needs to get there and the environment people work in. Only when we see them as a whole does it become clear what needs to change.

Before we start, we measure. The TORVAKO diagnostic shows where the organisation stands today and how long it takes for a change in strategy to show in everyday work.

We choose what to develop based on the results. The format depends on where the work happens: team workshops, short online lessons between sessions, individual development, shadowing, or work directly with customers and on ride-alongs. The TORVAKO ALIGN™ model links development to what the organisation needs from people. Finally, we measure whether what was learned has carried through into decisions, work and results.

What we believe

Accountability cannot be ordered. People take it on themselves when the conditions are right.

The future belongs to organisations where people take responsibility for their work, results, collaboration, their own development and the shape of their role. The organisation sets direction and boundaries. Managers secure resources, plan, organise, lead and monitor. People look for, test and improve ways of working so that the team succeeds.

People take on accountability when they know what is expected of them, are allowed to decide, have support and do not have to be afraid to say what they think. TORVAKO builds both: people’s willingness to take on accountability and the conditions in which it is safe to do so.

Collaboration, community and partners

TORVAKO works for organisations. It collaborates with universities, professional associations and conference organisers. Around it, a community is forming of leaders and HR professionals, consultants, trainers, academics and students who want to know more about how work is changing and to take part in shaping it.

Collaboration

We lecture, run seminars and take part in panel discussions. School principals, the chemical industry, management students: each time we look at what people need to succeed in their work.

Research

We are preparing our first original study on role lag. We build it on verified data and cite a source for every figure. The research feeds into our diagnostics and programmes for organisations. Would you like similar research in your organisation? Write to us.

There is no answer for this word. Try another one or ask us directly.

We start where the biggest obstacle lies between what you want to achieve and how work actually happens. It may be in what is expected of people, in the support they get from managers or in what they need to be able to do. Together we decide where change will have the greatest impact.

Yes. A specific team or part of the organisation lets us understand the situation quickly, test the solution in practice and evaluate its benefit. Based on the results, you decide whether and where to continue.

No. We start with what you need to achieve and what has to change. We use the diagnostic where we need a more precise picture of the current state, to uncover obstacles and to choose the right next step.

We compare strategic demands with how the organisation actually works. We ask people whether they know what is expected of them, what support they get, what they can do, how much time they have and how they work together across the organisation. The result is a clearer picture of where change loses speed or effectiveness.

It measures how quickly and how well changing demands reach everyday work. Across nine areas we measure Effectiveness, meaning how well the conditions support people in their work, and Commitment, meaning how willingly people carry change. We add the expected development of demands over the next two years and role lag: how long it takes for a change in strategy to show in work.

The time and the gap between a change in strategy and the moment roles change with it: what is expected of people, what they decide, who they work with and what they can do. The diagnostic measures it with two questions and by comparing today’s readiness with the demands of the next two years.

We do not assess people or their personalities. We measure the conditions the organisation creates and how quickly change reaches work within them. The result shows what will help people, not who performs well or badly.

Yes. Besides today’s state, for each area we ask how demands will change over the next two years. We ask what your environment will require, not what you would like. This shows where today’s readiness may not be enough.

The next step depends on where the gap between required and current functioning lies. It may be clearer roles, better support from leadership, collaboration across the organisation or targeted development of people.

When new or future demands require different capabilities, decisions or ways of working. We focus development on the specific situations and capabilities people need in their everyday work.

The scope depends on the situation you are dealing with and the result you want. We can start with a specific part of the organisation and continue based on the findings. The collaboration follows five steps: direction, reality, change, delivery and impact. Scope, time and people’s involvement are agreed in advance.

Depending on the brief, you get a picture of the current state and future demands, the main obstacles and change priorities, specific recommendations for roles, leadership and people development, and indicators for tracking change and its impact.

We track how change reaches decisions, ways of working, collaboration and selected results. Depending on the brief, this may include decision speed, the number of escalations, overload, productivity, quality of collaboration or specific operational and commercial indicators.

Decisions and the removal of obstacles change first, which is visible within weeks. Clearer roles, collaboration and new capabilities show within months. What we track and when we evaluate it is agreed in advance.
